Type "best accountant in Leeds" into ChatGPT and you get a short answer naming three or four firms. No list of ten links, no page two. Either your business is in that answer or it isn't.
So what decides who gets named? OpenAI doesn't publish a ranking algorithm, but the mechanics are clear enough, and the 2026 data on which pages get cited and which ones drop out is now good enough to act on. This guide covers the factors that matter, the ones that matter less than people claim, and why your visibility in ChatGPT changes from one day to the next.
Key takeaways
- ChatGPT answers from two places: what the model learned in training, and what it finds by searching the web live.
- Pages that already rank in search engines get cited more often and stay cited longer.
- Mentions of your brand across other sites matter more than anything you say about yourself.
- ChatGPT favours fresh pages. Its citations average well over a year newer than Google's organic results.
- Citations churn fast. Measure how often you appear across many runs, never from one test.
The short answer
ChatGPT ranks sources on whether its crawler can reach them, whether they show up when it searches, how clearly a page answers one part of the question, how fresh the page is, and how consistently the rest of the web backs up what the page claims. Domain authority and keyword matching matter far less than they do in Google.
How ChatGPT builds an answer
Every answer comes from one or both of two routes.
Training data. The model learned from a huge snapshot of the web before its knowledge cutoff. If your brand was discussed widely and consistently in that snapshot, the model knows who you are without searching. You can't change this quickly. It reflects years of reputation.
Live search. For anything local, commercial or recent, ChatGPT searches the web while it writes. It breaks your question into several smaller searches (often called query fan out), reads what comes back, pulls the passages that answer each part, writes the answer and cites the sources it leaned on. This route is where a business can move the needle in weeks rather than years.
Every factor below feeds one of those two routes. The ones that feed live search work fastest.
The ChatGPT ranking factors
1. Crawl access
OpenAI uses a crawler called OAI-SearchBot to find pages for ChatGPT search. If your robots.txt blocks it, or your CDN's bot protection blocks it, you can't be cited. Plenty of small business sites block it by accident through a security plugin or a Cloudflare setting nobody remembers switching on.
Check yourdomain.com/robots.txt and your CDN's bot settings first. Every other factor depends on this one.
2. Visibility in search results
ChatGPT can only cite pages its searches find. Pages that rank well in conventional search get retrieved more often, and the data shows they also stay cited for longer.
Ahrefs tracked about 37,500 citations daily for 20 days across five AI tools. On ChatGPT, 11% of pages that ranked in Google stayed cited for seven days or more, against 4% of pages that didn't rank. Citations that lasted 15 days or more had a median of 17 monthly organic visits. Citations that lasted a single day had a median of zero.
This is why strong SEO remains the entry ticket. My SEO for small business playbook covers the foundations in order.
3. Brand mentions across the web
When ChatGPT answers "who's the best X in Y", it leans on what other sites say: review platforms, directories, trade publications, local press, forum threads and "best of" lists. A business named consistently across a dozen independent sources looks safer to recommend than one that only describes itself.
The quickest way to see which sources matter for your market is to ask ChatGPT your customers' questions and note the sites it cites. If one directory or one forum keeps coming up, that's where you need a presence.
4. Answers that survive being lifted out
ChatGPT quotes passages, not whole pages. A section that opens with a direct answer and stands on its own gets used. A section that needs the three paragraphs above it to make sense gets skipped.
- Put a two or three sentence answer straight under each heading.
- Write headings the way people phrase questions.
- Name the subject in each answer. "It takes about a week" means nothing out of context. "A loft conversion survey and drawings take us about a week" survives.
- Use tables for prices, comparisons and specifications.
My generative engine optimisation guide covers this structure in depth, with before and after examples.
5. Freshness
ChatGPT shows a stronger preference for recent content than any other major AI tool. An Ahrefs study of about 17 million citations found ChatGPT's cited pages averaged 458 days newer than the pages ranking in Google's organic results for the same topics.
For a business, that means dated pages with current prices and current details beat a page last touched in 2023. Review your main pages every quarter, update the facts, and change the "last updated" date only when you've changed something real.
6. Specific, sourced evidence
A model writing a factual answer prefers passages it can stand behind. Specific numbers, named sources and firsthand detail give it that. Research behind the original GEO framework found adding statistics, quotations and cited sources raised a page's visibility in AI answers by up to about 40%, with the biggest gains for smaller sites.
Your own data counts. Average job times, typical prices across the last 50 jobs, the questions customers ask most: nobody else can publish those, which makes you the only possible source.
7. Reviews and listings, for local businesses
For "near me" and "in [town]" questions, ChatGPT draws heavily on review platforms and business listings. Volume, recency and what the reviews actually say all feed in. Reviews that mention the service and the town tie you to both.
The same signals win the Google map pack, so the work pays twice. My local pack SEO guide covers that side in detail.
8. A clear, consistent entity
If your website says you cover three counties, your Google profile says two and a directory lists an old phone number, the model has conflicting facts and less confidence recommending you. Use one business name, one phone number and the same service description everywhere. Add Organization schema with sameAs links to your official profiles, and keep an About page that states plainly who you are, what you do and where.
What matters less than you'd think
| Signal | Weight in ChatGPT | Why |
|---|---|---|
| Domain Rating and raw backlink counts | Weak | In the Ahrefs tracking study, these had a much weaker link to stable citations than rankings and organic traffic did |
| Exact keyword in the title | Weak | Title match scores barely differed between one day citations and longer lasting ones |
| Keyword density | None or negative | The GEO research found keyword stuffing performed poorly in AI answers |
| llms.txt | Unproven | Cheap to add, but OpenAI hasn't confirmed ChatGPT uses it to choose sources |
| Volume of AI written pages | Risky | Google's spam policies now apply to AI Overviews and AI Mode, and thin pages rarely get chosen as the best passage anyway |
Links still matter indirectly, because they help you rank in search, and search visibility feeds factor two. They just aren't what ChatGPT weighs directly.
Why your ChatGPT visibility changes every day
If you've asked ChatGPT the same question twice and got different businesses, you've seen the biggest problem with measuring this channel. Ahrefs' citation stability study, published on 29 October 2026, puts numbers on it:
- 59% of ChatGPT's citations were gone by the second day.
- Only 4% stayed cited for all 20 days of the study.
- ChatGPT repeated the exact same behind the scenes searches from one day to the next only 26% of the time.
- About three quarters of citations that dropped out came back at some point, half of them within three days.
- "Best X" questions were among the least stable. Questions naming a brand were among the most stable: when a question named a brand, that brand's own site stayed cited for all 20 days in 28% of cases.
Two conclusions follow. First, a single test proves nothing. Ask each target question several times over a few days and record how often you appear. Second, citations that survive their first week tend to stick. The goal is to become the source ChatGPT keeps returning to, which comes from the factors above working together rather than from any one trick.
How to measure where you stand
| Measure | How | How often |
|---|---|---|
| Mention rate | Share of your target questions where ChatGPT names you, across several runs each | Monthly |
| Citation rate | Share of runs where your site is linked as a source | Monthly |
| Sources cited for your topic | The sites ChatGPT keeps linking to, which tells you where to earn mentions | Monthly |
| AI referral traffic and leads | A custom AI channel in GA4 that captures chatgpt.com and other AI referrers | Weekly |
| Branded searches | Search Console impressions for your business name, since people often check a recommendation on Google | Monthly |
The step by step setup, including the GA4 channel and a prompt list template, is in my guide on how to rank in ChatGPT and AI Overviews.
Where to start this week
- Check robots.txt and your CDN settings allow OAI-SearchBot.
- Write down ten questions your customers would ask ChatGPT. Ask each one three times and record who gets named and which sites get cited.
- Rewrite the opening of your three most important pages so each section answers its heading in the first two sentences, with one specific number.
- Get listed, accurately, on the two or three sites ChatGPT cited most in step two.
- Repeat the test in a month and compare.
If you'd rather hand this over, I run AI search visibility as part of every GEO and AI search retainer, reported on rankings, traffic and the leads they turned into.
FAQs
What are the main ChatGPT ranking factors?
The main factors are crawl access for OpenAI's search crawler, visibility in conventional search results, mentions of your brand across other websites, clear answers that work out of context, fresh content, specific evidence and consistent business details everywhere online.
Does ChatGPT use Google rankings?
Not directly, but pages that rank well in search get found by ChatGPT's own searches more often. Ahrefs found pages ranking in Google were nearly three times as likely to stay cited by ChatGPT for a week or more.
Do backlinks help you rank in ChatGPT?
Only indirectly. Backlinks help you rank in search, which helps ChatGPT find you, but Domain Rating and backlink counts showed a weak link to stable ChatGPT citations. Brand mentions on trusted sites matter more.
Why does ChatGPT give different answers to the same question?
It runs fresh searches each time and rarely repeats the same ones, so its sources change. In one 20 day study, 59% of ChatGPT citations had disappeared by day two. Track how often you appear across many runs.
How long does it take to get recommended by ChatGPT?
Fixing crawl access and restructuring existing pages can show up in ChatGPT search within weeks. Building the third party mentions that make recommendations consistent usually takes three to six months.
